新零售,从经营产品到经营人

 

传统零售真的叫经营产品的时代。以前在百安居,假如去年卖了5千套橱柜,今年争取卖6千套橱柜,一切都是经营产品。

 

不是说我们当时不想经营人,但消费者离开门店就失联了。百安居这样的建材超市还好,因为我们有送货,大概知道地址。其他消费品,出门以后再也没有联络了。

 

新零售最大的背景是移动互联网时代,实现了人机合一,消费者带着手机来你的消费场所。你抓住消费者手机,传统零售两个问题都能解决。一,你不会跟他失联了;二,你知道他是谁。

 

新零售的优势

 

对比电子商务:低获客成本和物流成本

 

好的商业模式用两把尺来检验:凡是对用户体验不能成倍提高的不是好模式;凡是对企业效率不能成倍提高的也不是好模式。而新零售也应该从用户体验和效率入手。

 

电子商务有两个软肋:1、获客成本越来越高;2、物流成本居高不下,物流成本尽管不会越来越高,但是它占成交金额比例相对固定,也相对较高。

 

新零售一定是对原有零售门店加以利用的,传统门店两个不显著的优势就能体现出来:第一,传统门店的客流获取几乎不要钱了,只是有没有把客流转化为用户经营而已;第二,传统门店都有一次B2B的补货过程,这个物流成本也已经发生了。如果以客户自提为前提,或者加上最后100米动用传统零售的人工实施补货,这个物流成本也不会增加。

 

所以,新零售最忌讳的就是没有解决电子商务的两个软肋,而传统零售的两个优势又没发挥出来。

 

对比传统零售:高人效和坪效

 

再来与传统零售相比,新零售应该在什么地方发挥优势呢?它跟传统零售很大的区别就是要想办法把传统零售的人效和坪效大幅度提高。

 

传统企业最痛苦的是:人工成本在上升,租金成本在上升。新零售要解决传统零售两个问题:让传统零售人效,人均产出大幅度上升;让每平米产出大幅度上升。所以新零售场景的人效一定远远高于传统零售的人效。

 

而电子商务的人效很高,因此,新零售的业态能够在电商的两个软肋上取得突破,同时解决掉传统零售的两个死穴,新零售的效率就应该成倍高于传统零售,也优于电子商务。

 

人效必须高于传统零售,但是可以低于电子商务;获客成本要远远低于电子商务,物流成本要远远低于电子商务,而坪效又成倍优于传统零售。当这个效率达到,新零售效率就起来了。

 

当然不是所有传统零售都能够转化为新零售,有些传统零售就应该被互联网和电子商务取代。

 

比如社区便利店具备向新零售转型的原有业态,阿里、京东也都看好社区生意。因为社区是人的居住入口就是社区,在社区把位置卡住了,消费者就没有机会去传统零售大店。如果在社区小店它的体验产品丰富度、价格能够跟大店一样,它为什么不就近呢?凡是带有社区性质的入口,都是未来新零售必争之地,包括社区便利店、社区生鲜、社区药房等等。

 

转型新零售的四个正确姿势

 

传统企业如何向新零售转型?四个在线,前后次序不能错。

 

员工在线

 

最重要的一件事,员工先在线。人机合一不仅是消费者人机合一,每个员工也是人机合一。当年在PC时代零售行业人机分离,不可能为每个营业员配台电脑,无法要求他在商店服务走动过程中随时开电脑。但是今天每个员工口袋里面也有一部手机,所以员工也实现了人机合一。

 

今天团队没有实现人机合一,没有利用好人机合一,没有使员工在线第一步到位,只能说没有做好。

 

产品在线

 

第二步所谓产品在线:一定有比传统零售更丰富的产品,更低的加价率,实现更省。

 

产品在线指的是打理产品的是人,为每个员工开了一个巨大无比的微店。我是挺反对所谓公司在线,公司开个微信公众号,做一个官网,做完以后并没有人看。

 

客户在线

 

如何实现客户在线?客户是被两样东西粘住。首先是人拉人,你的员工把你的客户给粘住了,二是人对人变成社交,要靠好的商品粘住客户。客户在线是结果,客户在线不是过程。

 

当没有员工在线,没有实现产品在线之前,客户在线这件事情不可能实现的。客户上来是要有员工服务,而不是冷冰冰的公司服务。客户上来是要有理由,理由是有好的产品等着,才愿意在线。

 

管理在线

 

当前三个都在线,再是公司管理在线。

 

管理在线永远是服务和监督。服务是什么?今天流行一个词叫赋能,服务就是赋能员工,让员工通过公司的管理在线能力得到大幅度提高。

 

客户行为数据记录完以后,公司有义务为不同类型的客户建模型。大数据使用中间有一个非常重要的过程建模,公司建模到了员工这个层面,如果有500个客户服务,公司根据不同的模型,对500个客户和1000个客户进行分类。分类完以后,根据不同客户的模型,几千、几万的商品就能够精准化对应给需要的消费者。

 

公司如果有很好的产品和知识库,自动连接到每个员工和每个客户。客户问什么问题,员工都能够从公司知识库中给予回答。所以赋能给员工:1、给他建立客户建模,客户管理工具。2、给他更多的知识赋能,技能赋能,让他减轻原来对知识的记忆和了解这种要求。

 

当然管理在线除了服务赋能,也必须有监督。比如说客户跟员工所有的对话交流记录,公司是可查的,防止他说过分的话,卖不应该卖的东西。有这样的监督管理在线公司无论是线下还是线上,新零售品牌才能得以维护。

 

这种管理在线反而比以前零售一直用的督导要好。现在等于有一个网络督导,把网络督导的功能植入到公司的管理在线里面去。督导原来做什么这个网络上的管理在线就要在其中实现这样的功能。应该说,新零售管理督导也比传统零售更高效。原来叫抽样,新零售叫全样本、全数据,原来的服务标准、管理标准都得到大幅度提高。
